The Five-Step System

Chapter Four is the engine of the book. "If you are in Indigestion, point the framework at delivery first... If you are in Starvation, point the framework at demand first."

I. Audit

"This is not the founder writing down what the founder does. This is every role in the business writing down what they actually do, in fifteen-minute granularity, for one full week." The result is "the most valuable single document your business has ever produced." Founders who run it "typically find that sixty to eighty percent of total team hours are spent on workflows that do not require human judgment."

II. Separate

Sort every role's week into two columns — Vital Twenty (work requiring judgment, taste, relationship, or domain expertise) and Trivial Eighty (process work with a predictable result). "This step is not optional and not delegable... Done honestly, it is the single hour that changes your business."

III. Translate

Document the top five Trivial Eighty workflows in step-by-step process language — "inputs, decision points, outputs, edge cases." The brutal truth it exposes: most "process" is "a collection of private practices held in each team member's head." Once documented, "the workflows become your business's intellectual property. They are the asset you sell when you exit."

IV. Build

"For each of the top five documented workflows, you build an AI assistant that handles the first pass on every instance... The role of every human in the workflow shifts from producer to editor. Editing is dramatically faster than producing. That is where the leverage compounds."

V. Reclaim
